Our client had 90% of employees in technical roles, no formal sales or marketing function, and a corporate identity that covered too broad a service surface. MongoDB-sourced opportunities accounted for 60 to 70% of deal volume. Direct deals depended almost entirely on the founder's personal network.

Positioning and operating-model redesign

Before working with PivotX, the client depended heavily on MongoDB referrals and the founder's network. Expanding beyond those channels required changes to its positioning, sales capabilities, and partnership strategy.

Over eight weeks, PivotX interviewed company leaders, MongoDB stakeholders, and customers; analyzed competitors and adjacent markets; and reviewed channel economics, direct-deal monetization, the operating model, and potential partnerships.

PivotX repositioned the client around AI-driven pilot-to-platform engagements and recommended changes to its MongoDB economics, direct-deal model, sales and pre-sales capabilities, and partnership mix.

Commercial capabilities built for growth

The recommendations also had to reflect what the client could execute with its existing team and resources.

PivotX helped the company refine its positioning, restructure its go-to-market approach, and build the commercial functions identified as missing.

The client later joined a portfolio company, bringing its MongoDB specialization and engineering experience into a commercial model designed to scale.
